If you are one of the companies named above, this is not a request to “support startups” in the vague civic sense. It is a request to act like a sharp buyer, operator, investor, or channel partner who knows that early access can become an advantage.

If you are not named and you saw yourself in one of these use cases, get in touch with the AlphaLab team or the founder directly. The best early customers are not always the biggest logo. They are the companies with a real problem, a practical pilot path, and one internal champion willing to say, “we should at least hear the pitch.”

Reference customers, even at almost any dollar amount, are incredibly helpful at this stage. So is hearing the pitch and making one thoughtful referral inside another large, non-competitive company. For a startup, that kind of introduction is not a favor. It is rocket fuel.

Tomorrow, April 30, CMU’s AI Venture Studio program is hosting an Open Coffee for the entire Pittsburgh startup and tech community to kick off this year’s AI / VS Demo Day.

Open Coffee AI Edition (8 to 10 AM at Tepper): Meet 50 new AI companies, 45-plus investors in town for the day, and hundreds of regional founders, builders, and ecosystem leaders. Free coffee and food. No registration required.

Every presenting AI / VS company has a working product and paying customers. More than half have already secured outside funding. Teams were built across 36 CMU programs including the School of Computer Science, the Robotics Institute, and the Language Technologies Institute.

Last Year’s AI / VS cohort of 24 teams generated three Y Combinator companies, one Hustle Fund-backed startup, a sweep of the McGinnis Venture Competition, a national top-eight Hult Prize finish, and more than $1.5MIl raised in a single semester. This year the program doubled.

Preface

Something happens when you get builders in a room, give them a deadline, and provide just enough structure to get out of the way. People who arrived as strangers form teams around real problems. They talk to real users. They build, cut, argue, and ship. By Sunday afternoon, what comes out is real connections, real work, real community, and sometimes real companies. We have been lucky enough to be in the rooms where it’s happened more than a hundred times in rooms across the globe.

This guide is here to help you make it happen in your community. It covers how to plan, fund, facilitate, and run a weekend sprint from scratch. It includes the operational details behind more than a hundred events, open-sourced so anyone can use it, improve it, or fork it for their city. No license, no affiliation, no permission needed.

This guide is 50 pages. You do not need to read all of it to run a great first event.

If you have never organized anything before: start with Appendix A at the back. It is a printable, day-by-day checklist that walks you through the entire weekend. Then read Section 5 (planning your runway) and Section 6 (budget and sizing). Those three things will get you 80 percent of the way. Come back to the rest when you are ready. Remember: your job is to facilitate a laboratory, not to guarantee a specific business outcome. Give yourself permission to let teams fail. If a team learns their idea is bad through honest discovery, you have succeeded.

If you have run events before: Sections 0 through 3 lay out the philosophy and what makes this format different. Section 7 is the sprint model itself. Section 14 is the judging rubric. Skim in whatever order serves you.

If you are an experienced Startup Weekend or 3 Day Startup organizer: The biggest departures are the mandatory discovery phase (Section 7, Phase 2), the retention cliffs framework (Section 8), and the iteration loop (Section 21). Start there.

You do not need permission to run this. You need a venue, a weekend, and twenty or more people who care about something. The guide handles the rest.

0. The identity of the event

Building is abundant. Polished demos are cheap. Surface credibility is everywhere. What is scarce is real-world signal, taste, restraint, and the ability to coordinate with other humans under constraint.

A person with no technical background can now build and deploy a working application in an afternoon. A solo founder can go from idea to live product in a weekend without a team, a budget, or a line of code they wrote themselves. This is not a future state. It is the current baseline. Building is fast, cheap, and increasingly solo.

So why put people in a room together for a weekend? Because the bottleneck has moved. The hard part is no longer making the thing. It is knowing whether the thing should exist. Whether anyone would use it. Whether the problem is real or just plausible. Whether you can coordinate with four people you just met well enough to find out. These are judgment skills, and they only develop under real social pressure with real consequences. No tool trains them. A room full of strangers and a ticking clock does.

Participants will use every tool available to them, and they should. The format is designed around the things those tools cannot do: hear something from a stranger that changes your mind, make a scope decision you will have to defend publicly, and kill a feature you love because the evidence does not support it.

The format is built on a bias toward action. Every participant starts as a spectator. The structure forces them onto the field. We want more pitches than projects, which creates competitive selection pressure from the first hour. When twenty people pitch problems but only nine teams form, pitchers must make their cases compelling enough to recruit. The competition is structural, not accidental.

If an attendee fully participates, they should leave sharper than they arrived because they have practiced:

• Choosing problems worth their time and other people’s attention. Not every problem is worth a weekend. Learning to evaluate problem quality is itself a valuable skill.

• Finding signal in the real world. Talking to actual humans who are not in the room, who do not share your assumptions, and who will tell you things you do not want to hear.

• Working with strangers under genuine pressure. Not simulated pressure. Real constraint, real disagreement, real deadlines. This is the skill that separates people who can build in a team from people who can only build alone.

• Making tradeoffs visible. Explaining what you chose not to build and why, rather than hiding behind a feature list.

• Knowing what AI cannot do for you. Use it for everything: research, prototyping, code, copy, slide design. But it cannot tell you whether a real person would pay for what you are building, or why they would switch from what they use today. That signal only comes from conversations with real people, and no amount of synthetic research replaces it.

The event is inclusive in access and disciplined in participation. Everyone contributes. No observers. No tourists. This dual commitment combines radical openness about who can participate with real expectations about what participation means. This combination is the identity of the event. If you lose either half, you lose the sprint.

1. What you are hosting

You are putting people in a room for a weekend and asking them to do something hard: pick a problem they care about, talk to real people who have that problem, build the smallest thing that tests what they learned, and stand up Sunday and defend their thinking in front of people who will push back.

That is the whole event. Everything else in this guide exists to make that sequence work.

Over the weekend, participants will:

• Pitch problems and vote for the ones that matter most. Twenty-plus pitches for fifty people is a good goal. The competition forces storytelling. Idea pitchers must persuade others that their problem is worth a weekend. Then the room votes on which problems to move forward. Only the ones with enough support form teams. Everyone else joins teams working on problems that won the vote. This creates natural selection pressure that separates ideas with genuine community support from ideas that seemed good in the pitcher’s head.

• Validate assumptions with real people outside the room. Before any significant building happens, teams must talk to actual humans who resemble their target user. Not teammates roleplaying. Not simulated personas. Real people give you real signal.

• Build a constrained prototype or simulation. After discovery, teams build the smallest thing that tests their hypothesis. The constraint is intentional: it forces prioritization and reveals what the team actually believes matters most.

• Present what changed, what they cut, and what happens next. Final presentations are not demo days. They are judgment reports. Teams explain what they learned, how their thinking evolved, and what specific actions they will take in the next seven days (and beyond) to increase the impact.

This framing should be explicit in every piece of communication: on the website, in the registration flow, in the welcome remarks, and in the judging criteria. If people arrive expecting a build race, the format will feel constraining rather than empowering. Set expectations clearly and early so participants can lean into the process rather than fight it.

This format is in-person. That is the commitment and the magic. The sprint works because people are physically together: voting on walls, forming teams through eye contact and conversation, reading body language during discovery debrief, having the hallway conversation that redirects a team at a critical moment. None of that survives a Zoom grid. Show up in the same room for a full weekend. That is the cost of entry and the source of everything that makes it work.

2. Who it is for

Radically inclusive, contribution-driven

This sprint is open to anyone willing to contribute meaningfully for a focused weekend. There is no credential requirement, no portfolio review, no resume screen. But it is not a spectator event. Everyone who walks through the door is expected to join a team, do real work, and add value to the people around them.

Participants do not need to be founders. They do not need to arrive with an idea. They do not need a technical background. They need to show up with seriousness, curiosity, and the willingness to do real work alongside people they have not met before. The bar is seriousness, not credentials. This distinction is what makes the sprint accessible without being unserious.

Strong cohorts are diverse by design, not by accident. If your room is homogeneous, your sprint will underperform. Recruit intentionally across disciplines, and help participants understand why each type of contributor matters:

• Engineers and developers build and integrate under constraint. They turn hypotheses into testable artifacts. But they are not the only builders, and they should not be treated as the team’s most important resource. A team that is all engineers will build something technically sound that solves a problem no one has.

• Designers give shape, clarity, and usability to ideas. They ask the questions that engineers often skip: who will use this? How will it feel? What is confusing? A designer on a team changes the quality of every decision.

• Students and early-career builders bring energy, fresh perspective, and a willingness to learn by doing that more experienced participants sometimes lose. They also benefit enormously from the structured mentorship that the sprint format provides. Do not underestimate their contribution; some of the best discovery work comes from people who are genuinely curious rather than pattern-matching from past experience.

• Operators and project managers coordinate people and keep work moving. In a forty-eight-hour sprint, time management is a superpower. Teams without someone who can track tasks, manage scope, and keep conversations productive will waste hours on avoidable tangents.

• Marketers and storytellers frame problems, find audiences, and communicate value. They are often the team members who are best at the discovery conversations because they know how to ask questions, listen for insights, and translate between technical and non-technical language.

• Researchers and domain experts challenge assumptions with evidence. They bring rigor to the discovery phase and prevent teams from building on unfounded beliefs.

• First-time builders are here because they want to start, not because they already have a track record. The sprint is one of the best environments for first-time builders because the structure provides scaffolding, the team provides support, and the stakes are low enough to learn from failure.

Why balance matters

Contribution is multidimensional, and a sprint team needs multiple dimensions to succeed. The work of a sprint weekend includes interviewing and discovery, synthesis and sensemaking, design and prototyping, building and integration, messaging and storytelling, and coordination and execution. No single person is strong at all of these. No single discipline covers all of them.

A team of five engineers will build something impressive and discover nothing. A team of five marketers will discover interesting insights and build nothing. A team of five business students will have excellent conversations and produce nothing tangible. Balance is not a diversity initiative; it is a performance requirement. Track your cohort composition as you recruit, and adjust your outreach to fill gaps.

3. Non-negotiables

If you are reading this guide, you are probably the right person to run this event. You need to care about your community, be willing to do the work, and have some skin in the game: you are building something, have built something, or are genuinely committed to helping others build. That commitment is what makes the format honest. It is what puts people under real pressure, the kind that reveals how they think, how they collaborate, and whether they can make hard calls with incomplete information. Without it, sprints drift into safe programming and polished optics.

This is not theory. It has been studied for over a decade and practiced for decades longer. The consistent finding is that entrepreneurial connectors (people who are actively building and helping others build) are a better predictor of startup activity than capital, institutional support, or investor networks. Entrepreneurs organize around other entrepreneurs locally, and those patterns build ecosystem density over time. The principles are simple: builders lead, leaders commit long-term, the community is open to anyone willing to participate, and there are continual activities that engage the entire entrepreneurial stack. Events like this one are that last principle in action.

Institutions, economic development agencies, universities, and corporations play an important role in this ecosystem. They can fund events, provide venues, sponsor participants, and amplify reach. Section 15 covers how to work with them well. But the leadership, tone, and decision-making need to come from the community itself. When institutions lead these events, the programming tends to drift toward safe choices, polished optics, and metrics that serve the institution’s reporting needs rather than the participants’ growth. This is not a criticism; it is a structural reality of how their incentives work. The best institutional partners understand this and actively seek out community leaders to run the events they support.

Most participants will not be builders, and many never will be. That is fine. The sprint develops skills that transfer to any high-uncertainty work. Builder-led leadership protects the rigor. Open participation protects the reach. You need both.

Your role as facilitator: create the conditions for people to lead, connect, and build, then get out of the way. You are not the center of the event. The people in the room are.

The rules below are enforced calmly, consistently, and without exception. The moment you make an exception, you create a precedent that undermines every future enforcement.

Format rules

• Start from zero. No prebuilt decks, code, prototypes, mockups, or prior team coordination. All work begins at the event. This weekend is not a shortcut for your current company or side project. Open-source libraries, public APIs, and shared tools are fair game because everyone uses frameworks and platforms they already know. The line is between tools you build with and work you have already built. Bringing React is fine. Bringing your half-finished app and three cofounders is not. Starting from zero is the foundation of fairness and the source of the learning: it forces teams to prioritize ruthlessly under real constraint.

• Everyone joins a team. No observers, no side projects, no spectating. Every person in the room is a contributor on a team before leaving Friday night. Observers change the dynamic of the room. They create an audience where there should be participants.

• The room is a sanctuary for work. Institutional partners, press, or curious community members are welcome during Friday pitches and Sunday presentations only. Mid-sprint tours break focus and turn participants into exhibits. Protect the bubble so teams can fail and pivot in private. The weekend is for building and discovering, not performing.

• Ownership conversations wait until Monday. Equity, IP, and business formation are out of scope during the event. Everything produced is default open-source under a frieNDA: what is built here is shared freely, and formal ownership conversations happen after the sprint. That framing removes the entire question from the weekend and replaces it with a simple, repeatable line: “That happens on Monday.” Premature ownership conversations poison early collaboration. Default open-source means nobody is protecting anything, everyone is contributing fully, and the real conversations happen after, with better information and actual trust.

• AI is the default. AI output is not evidence. Everyone will use AI throughout the weekend. That is expected. But generated personas, simulated interviews, and synthetic market research do not count as discovery. AI cannot surprise you the way a real person can, because it draws from the same distribution you do. Real-world contact with real people is the currency of this sprint.

Integrity rules

• Mentors do not judge. If a mentor who has been guiding your team all day is also evaluating you on Sunday, you stop being honest with them. You start performing instead of learning. Keep these roles separate and communicate the separation clearly.

• No paid keynotes. Sponsors do not buy stage time. The stage belongs to participants and to people who earned credibility through contribution, not payment. When sponsors buy keynotes, participants become an audience. That is the opposite of what you want.

• No cash prizes. Cash attracts people who optimize for winning rather than learning. At best, cash prizes become a happy hour tab. At worst, they warp every decision teams make all weekend. Offer resources to further the team and idea instead: credits, access, tools, facilitated introductions.

• Give before you get. This applies to organizers, mentors, sponsors, and participants. Everyone who walks into the room should be asking what they can contribute, not what they can extract. Mentors share expertise without expecting deal flow. Sponsors support the ecosystem without expecting sales leads. Participants help other teams without expecting reciprocity. This is the culture you are building, and it starts with how you behave as an organizer.

4. Organizer structure

An organizer who is their own operations lead, facilitator, and community manager has a fool in every chair. Your participants deserve better than that. Do not do this solo. A single organizer trying to run this sprint will burn out, miss critical details, or both. Treat it like a small production.

You need a minimum of four distinct roles, even if some people double up at a smaller event. The reason this matters is that each role requires a different kind of attention, and attention is a finite resource during a live event. The Event Lead needs to be reading the room and making tone decisions. The Operations Lead needs to be watching the clock, the food supply, and the Wi-Fi signal. These are fundamentally different tasks that cannot be held in one brain simultaneously.

• Event Lead: Final decisions, tone-setting, and accountability. This person is the tiebreaker, the public face of the event, and the person who decides when to intervene and when to let things run. They do not manage logistics. Their job is to protect the spirit of the event and make the calls that nobody else wants to make.

• Operations Lead: Venue, Wi-Fi, AV, food, signage, physical safety. Every material need runs through this person. They own the contingency budget and the backup plans. When the Wi-Fi drops at 2 PM on Saturday and twelve teams are trying to do demos, this is the person who solves it. Free the Operations Lead from all program responsibilities so they can focus entirely on making the physical environment work.

• Community Lead: Recruitment balance, inclusion, and retention. Before the event, they track cohort composition and adjust outreach. During the event, they watch for who is struggling, who has been overlooked, and who is about to leave. They own the two retention cliffs (Section 8) and they are the person who has the quiet conversation with someone heading for the door. This role is often the most impactful and the most overlooked.

• Sponsor Lead: Packages, boundaries, and fulfillment. They manage sponsor relationships so sponsors feel valued without overstepping. They are the firewall between sponsor enthusiasm and event integrity. This person says no on behalf of the event so the Event Lead does not have to.

• Program Lead: Run-of-show, mentor coordination, and judging logistics. They keep the event on schedule, brief mentors on expectations, and manage the Sunday presentation flow. They are the person who holds the stopwatch and makes the hard call when a team goes over time.

One person can wear two hats at a small event. One person cannot wear all of them. If you are a solo organizer, recruit at least two co-organizers before committing to a date. The quality of the organizing team determines the quality of the event more than any other single variable.

5. Planning runway

Give yourself eight to twelve weeks of planning runway. Less than eight and you are improvising critical decisions under time pressure. More than twelve and you risk losing momentum and over-engineering. The planning divides naturally into three phases, each with a different focus.

Phase A: Foundation (90 to 60 days out)

This phase is about locking the big decisions that everything else depends on. Until these are settled, nothing else can proceed.

• Lock venue and dates. The venue matters more than most organizers realize. You need a space that allows late hours (teams will want to work past 10 PM on Saturday), physical movement (the walkabout during team formation requires open space), and multiple breakout areas (a single large room with no breakouts creates groupthink and makes it impossible for teams to have focused conversations). Avoid hotel ballrooms and lecture halls. Look for coworking spaces, maker spaces, or multi-room community centers.

• Recruit four to six mentors and three to five judges. Start early because credible people are busy. Credibility means operational experience, not titles or advisory roles. You want people who have built things, shipped things, and survived contact with reality. Be cautious with service providers like attorneys, accountants, and consultants. They matter to the ecosystem, but this format needs mentors who say "when that happened to me, I did this," not "when that happened to my client, I advised them to do this, or shared this article" The difference changes every conversation a mentor has with a builder or their team.

  The judging panel is a separate roster. No sponsors on the panel because teams will defer to the authority instead of defending their own thinking. No mentors because anyone who watched an idea develop, even briefly, carries attachment into their scoring. Judges walk into Sunday presentations cold. Use an odd number (three or five) so you never need a tiebreaker.

• Secure two to four ecosystem partners. These are organizations that can help you recruit balanced participants. Universities, coding bootcamps, design schools, marketing associations, and coworking spaces each extend your reach into communities you cannot access alone. Choose partners who serve different demographics so your cohort does not end up one-dimensional.

• Set ticket pricing and publish it early. Always charge an entrance fee. Free events routinely see 40 to 45 percent no-show rates. Even a modest fee (twenty to fifty dollars) drops that dramatically because people who pay to attend treat the commitment as real. Publish early-bird, regular, and late prices up front so people can plan. Include a scholarship option in your ticketing (covered by sponsors) for people who want to participate but cannot afford the fee. Accessibility should be built into the pricing, not handled as an exception.

A note on sponsor tickets Include tickets in sponsor packages so sponsors can invite people they believe will contribute. Offer a tier designed for sponsors to distribute primarily as sponsored tickets thoughtfully to underrepresented talent in their networks. This turns sponsors into active participants in building a balanced cohort, which benefits everyone.

Phase B: Recruitment and alignment (60 to 30 days out)

This phase is about filling the room with the right mix of people and making sure everyone arrives with aligned expectations.

• Recruit intentionally for balance. Track your registrant composition by discipline. If your room is 80% engineers, you will have a discovery problem: strong builders but weak interviewers. If it is 80% business people, you will have a build problem. If it is 80% students, you may lack the operational experience to keep teams on track. Adjust your outreach to fill gaps. This is active management, not passive hope.

• Publish expectations plainly. Say it on the website, in registration, in confirmation emails, and in the pre-event briefing: all work starts from zero, everyone joins a team, ownership conversations happen Monday, sponsors do not get sales stage time. Repeat it until you think you have said it too many times. You have not. Someone will still show up surprised.

• Confirm mentor and judge attendance and expectations in writing. Send mentors a brief document that says what they should do, what they should not do, and why the separation between mentors and judges matters. Do the same for judges. Do not assume they understand the format. Most have participated in traditional hackathons and will default to those behaviors unless explicitly redirected.

Phase C: Execution preparation (30 to 0 days out)

This phase is about operational readiness. Everything that can be decided in advance should be decided in advance so that the organizing team’s cognitive load during the event is as low as possible.

• Build the run-of-show and assign every major block to a named owner. Not “the organizers will handle it.” A specific person, with a specific responsibility, at a specific time.

• Prepare physical materials: large wall sheets (A1 or larger), thick markers (not thin pens; people need to read from across the room), name tags, voting stickers, printed signage. The analog materials matter more than you think. They force physical movement, make decisions visible, and create a shared artifact that the room can reference.

• Confirm Wi-Fi capacity and AV setup, plus backups. Test Wi-Fi under realistic load if possible. Have a backup mobile hotspot. Confirm that the projector works with multiple laptop types. Have display adapters for USB-C, HDMI, and DisplayPort. Assume something will fail and plan accordingly.

• Order tshirts for Friday distribution. This is a small investment with outsized impact. Handing someone a shirt when they walk in creates belonging from the first minute. It signals that they are part of something, not just attending something. *And pics with groups of attendees in their shirts makes for great event content.

• Create a contingency budget. Set aside 5 to 10 percent of your total budget for food accommodations, dietary exceptions, emergency supplies, and unexpected needs. Someone will have an allergy. Something will run out. A contingency budget turns a crisis into a line item.

• Identify your Saturday afternoon reset tactic. This is not optional. The Saturday energy dip is real and predictable (Section 8). Decide in advance what you will do: a brief all-hands, an ice-cream surprise, a structured check-in, or in some cases beer break. Make sure you can execute it in under 10 minutes.

6. What this actually costs

You need a real budget. Vague optimism about ‘we’ll figure it out’ kills sprints before they start. The numbers below assume 50 people, a community venue, and bulk casual food. This is a startup event, not a corporate conference.

The food math

Food is your biggest variable and the thing most likely to be wrong. Here is the meal-by-meal breakdown so you can price it against your local options:

• Friday dinner: Pizza or sub trays from a local restaurant, water, soda. $6-8 per person.

• Saturday breakfast: Coffee, bagels, fruit, granola bars. $5-7 per person.

• Saturday lunch: Sandwich platters or burrito bar from a local restaurant. $10-12 per person.

• Saturday dinner: *Pasta trays or similar one-pot catering from a local spot. $10-14 per person.

• Saturday snacks and coffee all day: Trail mix, chips, drip coffee, energy drinks. $4-5 per person.

• Sunday breakfast: Same as Saturday. $5-7 per person.

The wide range reflects real decisions. A free coworking space with a borrowed projector puts you at the low end. A rented event space in a major city with professional AV puts you at the high end. Both produce a good sprint. If your total budget is under $5,000, the format still works. You need a room, wifi, food, and a facilitator. Everything else is nice to have.

What to cut first

Cut in this order: shirts (use plain tees or skip them), professional AV (borrow a projector and use a Bluetooth speaker), printed materials (print loose sheets at home). What you cannot cut without damaging the experience: a real venue with breakout space, real food at every meal, high speed wifi, and at least one experienced facilitator. Hungry people do not make good decisions. Neither do people working in a single cramped room.

Ticket revenue alone usually will not cover the event. That is expected. Sponsors close the gap. Be specific in every sponsor ask: the amount, what it covers, and what the sponsor gets in return (logo placement, tickets to distribute, a sixty-second thank-you on stage). Community foundation grants can also fund this work. Search for ‘civic innovation’ or ‘community organizing’ grants in your region. Start the money conversation at least eight-twelve weeks before the event.

Scaling: what changes at different sizes

The format adapts to different group sizes, but the adaptations are specific and worth understanding before you commit to a headcount.

• 20-30 people: Intimate. Four to six teams. One facilitators is sufficient. A single room with one breakout space works. Logistics are simple. The advantage is that everyone knows everyone by Sunday. The limitation is less diversity of thought.

• 40-60 people: The sweet spot. Eight to twelve teams. You could use two facilitators in addition to the the full organizing team. Three to four breakout rooms are essential. Enough diversity for strong teams without losing cohesion.

• 80-100 people: Solid, but logistically complex. Assign one dedicated facilitator per four teams. You need multiple parallel mentor tracks, professional AV, and a venue with significant breakout capacity. The energy can fragment. Run this only if you have the organizing depth and funding to support it.

What does not scale The discovery requirement is fixed: every team talks to real people, regardless of event size. Team size stays four to six. The four phases do not change. The judging rubric stays the same. What scales is your facilitator depth, your mentor network, and your venue complexity. Facilitator-to-team ratio: one facilitator per four teams is the minimum. One per two to three teams is ideal.

7. The sprint model

The sprint follows four phases that mirror how good judgment develops: you align on the problem, you discover what is true, you build with restraint, and you communicate with clarity. This structure stays stable even as tools change, because the phases are about human capabilities, not technical ones.

Each phase has a specific objective, a minimum standard, and a set of facilitator responsibilities. The phases are sequential and should not be reordered. Teams that skip discovery and jump to building will produce more features and less insight. Teams that skip alignment and rush to formation will have coordination problems all weekend. The order is deliberate.

Phase 1: Alignment (Friday evening)

Objective: Competitive selection of problems worth the weekend.

This is the hardest phase to facilitate and the most consequential. The goal is not just team formation. It is competitive selection. You will have twenty to thirty pitches for fifty people. Only the problems that win the room’s vote move forward as teams. The rest of the pitchers join teams working on problems that succeeded. This creates real pressure on the pitchers to make their cases compelling. They must explain the problem clearly, frame it in ways that matter to other people, and recruit believers. Ideas that cannot win a vote simply do not move forward. That pressure is intentional and productive. It forces storytelling from the first hour.

Teams that form around problems with genuine community support will have better chemistry than teams that form by default. The selection has happened. Now the facilitator’s job is to shape balanced teams around the selected problems.

Every team must define five things before they leave Friday night:

• Target user. A specific person, not a category. Not ‘small business owners’ but ‘a solo accountant with twenty clients who does their own marketing.’ Specificity is a discipline. If the team cannot name a real person who matches this description, they are not specific enough.

• Specific pain. What is the problem, in the user’s language? Not in startup jargon. Not in technical terms. What would this person say over coffee about the thing that frustrates them?

• One critical assumption. What must be true for this idea to matter? Every idea rests on assumptions. The team’s job is to identify the most dangerous one: the assumption that, if wrong, makes everything else irrelevant. Plan to test it first.

• First test plan. How will they test that assumption Saturday morning? Who will they talk to? What questions will they ask? A team without a test plan will arrive Saturday and waste the first two hours figuring out what to do.

• Named roles. Discovery owner, build owner, story owner. Named, not assumed. When roles are implicit, the person with the loudest voice owns everything. When roles are explicit, everyone knows their responsibility and can hold each other accountable.

Facilitator focus during Alignment Prevent one-person teams. Merge or rehome solo participants immediately. Prevent talent clustering. If three of your four strongest engineers are on one team, redistribute. The other teams will suffer and resentment will build. Protect scarce technical contributors from overload. Everyone wants the best engineer and designer. Distribute technical and creative capacity deliberately across teams. Ensure everyone has chosen a team before anyone leaves the venue. No exceptions. A person who leaves Friday without a team will not come back Saturday. Watch for people who are hanging back, unsure, or visibly uncomfortable. These people need a direct, friendly invitation from a facilitator: ‘I think Team X could really use your background in Y. Want me to introduce you?’

Phase 2: Discovery (Saturday morning)

Objective: Replace assumption with signal.

This is where most sprint formats fail, and where this sprint distinguishes itself. The natural instinct of most teams (especially technical teams) is to skip discovery and jump straight to building. Building feels productive. Discovery feels slow, uncertain, and vulnerable. Your job as a facilitator is to hold the line: no significant building until teams have done real discovery.

Why? Because building without discovery produces solutions to imaginary problems. It feels like progress, but it is movement without direction. A team that builds all day Saturday and presents on Sunday will have a working prototype that was never tested against reality. A team that spends Saturday morning talking to real people will have a smaller prototype that is pointed at something that matters. The second team will always produce better work and more learning.

Minimum standard before building begins:

• Three real conversations with people outside the room who resemble the target user. Not teammates roleplaying. Not AI simulating a persona. Not a survey sent to a mailing list. Synchronous, human conversations where the team can hear tone of voice, see facial reactions, and ask follow-up questions based on what they hear. These conversations can happen in person, by phone, or by video. They cannot be asynchronous or simulated.

• The Surprise Test: at least one insight that changed direction. **If discovery confirmed everything the team already believed, they were not listening hard enough. Real discovery produces surprise. The test is simple: if nothing surprised you, you were not listening. You asked leading questions or talked to people who already agree with you. Discovery is only genuine if it contradicts something you expected.

• One assumption tested honestly. Tested means the team sought disconfirming evidence, not just validation. The question is not ‘Did you confirm your assumption?’ The question is ‘Did you try to break it, and what happened?’

Facilitator prompts for Discovery check-ins ‘What changed because of your conversations?’ This is the most important question. If nothing changed, the discovery was not real. ‘What surprised you?’ Surprise is the signal that learning happened. ‘What did you stop believing?’ This reveals intellectual honesty. ‘Who told you something you didn’t want to hear?’ The most valuable discovery conversations are uncomfortable ones. ‘How did you find your interviewees?’ Teams that talked to friends and family got weaker signal than teams that found strangers who match their target user.

How teams actually find real people

Two things to fix: “Weekend Spring” should be “Weekend Sprint,” and the “Avoid shopping malls” line at the end contradicts you just adding malls as a good place for consumer problems. Here’s the cleaned up version:

The discovery requirement is non-negotiable, but the guide would be incomplete without teaching teams how to actually do it. Teams that do the best work during discovery consistently have the best outcomes on Sunday. Three real conversations on a Saturday morning is achievable, but only if teams have a plan before they leave the venue Friday night.

The obvious challenge: this is a weekend. If your target user is a procurement manager or a clinic administrator, they are not at their desk on Saturday. Teams working on professional or B2B problems need to line up conversations Friday night through text, email, or LinkedIn before they leave the venue. “I am at a Weekend Sprint event. Can I call you for ten minutes tomorrow morning? I am working on [specific problem] and want to understand what is actually broken.” Most people will say yes to a specific, time-bound request from someone who sounds serious. Consumer problems are easier. Your target users are at coffee shops, farmers markets, malls, and running errands. Either way, you should have a plan before leaving on Friday.

Where to go physically

Coffee shops with seating work well; people are stationary and expecting to linger. Coworking spaces are valuable if you can get access; ask the community manager for permission to approach members. If your target user has a professional role, Saturday mornings at coffee shops near office parks or coworking spaces can still work; many professionals spend weekend mornings there. Farmers markets, community centers, library cafes, shopping malls, and waiting areas of relevant businesses all work. The pattern: go where your target user already congregates, where lingering is normal, and where a ten-minute conversation will not feel intrusive. Avoid cold-calling offices or showing up at places where people are clearly in a hurry.

Online approaches

Post in relevant subreddits, community Discord and Slack channels, or neighborhood groups with radical honesty: “We are working on [specific problem] this weekend and need fifteen minutes of your time to understand what is actually broken.” Frame it as research, not recruitment. Online approaches are especially important for teams whose target users are hard to find in person on a weekend. A Friday night message to a relevant Slack community or LinkedIn connection can produce a Saturday morning video call that would have been impossible to arrange through a cold approach. Tap your personal network, but not to interview friends directly; instead ask who they know who matches the target user profile. The warm introduction to a stranger produces stronger signal than either a cold approach or a friendly chat.

The cold approach script

You have ten seconds before someone decides whether to engage. Try this: “Hi. We are working on a solution for [specific problem] and we are trying to understand what is actually frustrating about it. Would you have ten minutes to talk with us?” Then stop talking. If they hesitate: “It is just questions. We are not selling anything.” If they say no: “Thanks. Do you know anyone who deals with this?” and move on. Expect to approach ten people to get three conversations.

The ten-minute conversation

Lead with an open question: “What frustrates you most about [problem space]?” Listen for where they go that you did not expect. Follow the surprise: “Tell me more about that.” Ask: “Who else deals with this?” and “What would actually fix this for you?” Write down exact quotes and emotional reactions, not summaries. Do not pitch your solution. Do not argue. Do not ask leading questions. If what they say contradicts your hypothesis, that is the most valuable thing that can happen.

Why friends and family are weak signal

Your roommate will tell you what sounds good. A stranger will tell you what is true. Friends filter their feedback through the relationship. They soften criticism, validate prematurely, and tell you what they think you want to hear. If you talk to friends or family, count them as one of your three conversations at most, not all three.

Phase 3: Leverage (Saturday afternoon and evening)

Objective: Build the smallest meaningful expression of the idea.

Speed is the baseline. Every team has AI that can generate interfaces, code, copy, and content in minutes. Speed is no longer impressive and neither is volume. What is impressive is restraint: the ability to identify the narrow wedge that tests the hypothesis and to deliberately leave everything else unbuilt.

The teams that stand out will not be the ones with the most features. They will be the ones who can explain, clearly and specifically, why they built this and not that. Why they chose this scope and not more. Why this feature tests the assumption and that feature does not.

During this phase, teams must be able to articulate four things:

• What they chose not to build and why those cuts were deliberate, not accidental. *The cuts reveal judgment. Anyone can add features. Knowing what to leave out requires understanding what matters.

• Why this should exist in a saturated world. What makes this different from the five or twelve or fifty things that already exist? If the team cannot answer this clearly, they have not done enough discovery.

• What is the narrow wedge: the smallest possible entry point that still tests the core hypothesis. Not a minimum viable product. A minimum viable test.

• What real-world signal supports the direction. Not team opinion, not AI-synthesized analysis, but evidence from actual humans gathered during discovery. AI can help you organize what you heard. It cannot replace having heard it.

Phase 4: Coherence (Sunday)

Objective: Communicate judgment, not features.

Final presentations must answer five questions. Everything else is optional. If a team answers these five questions well, they will deliver a compelling presentation regardless of what they built. If they answer them poorly, no amount of demo polish will save them.

• Who is this for? Be specific enough that the audience can picture the actual person. Not a demographic. A human.

• What did you learn? Not what you built. What changed in your understanding of the problem, the user, or the market.

• What changed? How did your idea evolve from Friday night to Sunday? What did you believe on Friday that you no longer believe?

• What did you build together? What did you deliberately put into the world and why?

• What did you cut? What did you deliberately leave out, and why? This is where judgment becomes visible.

• What happens in the next seven days (and beyond)? Not ‘we’ll keep building.’ A specific, credible plan: who will do what by when.

How presentations and judging actually work

The mechanics of presentation day matter because sloppy logistics undermine the work teams have done all weekend. Run this tight.

• Format: *Five minutes presenting, two minutes for judge Q&A. Strict timer. No audience questions during the judging round. The constraint forces teams to figure out what actually matters and lead with it.

• Order: Random draw, announced thirty minutes before presentations. This prevents teams from stressing all night and prevents judges from falling into scoring patterns. Some events reward teams for submitting their feedback forms on Sunday here.

• Scoring: Each judge scores every team independently using the rubric during presentations. No cross-talk between judges until all teams have presented. This prevents groupthink and anchoring.

• Deliberation: Judges convene privately for fifteen to twenty minutes after all presentations. They compare score distributions, discuss the top three or four teams, read back rubric notes, and reach consensus. This goes faster than you expect.

• Emcee: One person introduces each team, holds the visible timer, gives time warnings at two minutes and one minute, and cuts teams off at five. The same person manages transitions and keeps energy up during deliberation.

• Awards: Keep the ceremony under ten minutes. Name specific strengths for each winner. Acknowledge every team that presented. Then close.

8. The two retention cliffs

Retention is not automatic. It is managed through presence, awareness, and intentional intervention. Every event has two predictable moments where participants are most likely to disengage or leave. Plan for them specifically, assign someone to own each one, and practice your response before the event.

Cliff 1: Right after team formation (Friday night)

Some people will feel rejected or stranded. Their idea did not attract enough interest. They were not actively recruited by any team. They ended up on a team that was not their first choice. These feelings are real, and they happen every time, regardless of how well you facilitate team formation.

If you do not manage this moment actively, you will lose participants overnight. They will go home, feel discouraged, and decide not to come back Saturday. Once they are gone, they are gone. You have lost both their contribution and their experience of the weekend.

What to do:

• Assign your Community Lead to watch the room during team formation specifically for people who look lost, confused, or heading for the door. This is their primary job during this phase.

• Re-home people quickly and respectfully. Do not let someone sit alone for twenty minutes while teams form around them. Walk over, have a brief conversation, and actively introduce them to a team that needs their skills.

• Normalize the experience publicly. In your welcome remarks, say something like: ‘Not every idea will move forward tonight. That is part of the process. If your idea does not form a team, you are not out. You are joining a team that needs what you bring.’

• Enforce the rule: nobody leaves without talking to an organizer. Station someone near the exit during team formation. A thirty-second conversation can save a participant. Ask: ‘Hey, are you heading out? Do you have a team? Can I help you find one that could use your skills?’ Most people who are about to leave will stay if someone directly invites them.

Cliff 2: Saturday afternoon (2:00 to 5:00 PM)

Energy dips and doubt rises. Discovery has revealed inconvenient truths about the team’s assumptions. The prototype is not working. Teammates are tired and cranky. The initial excitement of Friday night has been replaced by the hard reality of building under constraint. This is the moment where teams quietly give up, silently downscope to something safe and boring, or splinter into unproductive disagreements.

This cliff is more insidious than the first because it happens quietly. People do not storm out. They disengage. They stop contributing. They open their laptops and pretend to work. If you are not walking the room, you will miss it.

What to do:

• Walk the room slowly and deliberately. Make eye contact. Stop at every team. Ask short, specific questions: ‘What is working right now?’ or ‘What is the one decision you are stuck on?’ Do not offer solutions. Just make the team feel seen.

• Force small, clear decisions. When a team is stuck, the problem is usually too many open questions. Help them pick one thing to resolve in the next ninety minutes. Closure creates momentum.

• Deploy your pre-planned reset. A brief all-hands reconvene (five minutes), hydration and snack break, then one next action per team stated aloud to the room. This creates collective energy and social accountability.

• Watch for interpersonal tension. Fatigue makes people short-tempered. If you see a team in visible disagreement, walk over quietly and help them separate the personal from the technical. Sometimes the best intervention is: ‘Let’s take a five-minute walk and come back to this with fresh eyes.’

Rule of thumb: nobody leaves without talking to an organizer. Not Friday. Not Saturday. Not Sunday. This single commitment, enforced with warmth and consistency, will save more participants than any other tactic in this guide. Your attrition target is zero. Not low. Zero. Barring genuine emergencies, every person who walks in Friday should be in the room for Sunday presentations. That is the standard. You will not always hit it, but the gap between your target and your result is the most honest measure of how well you facilitated the weekend.

9. Team formation mechanics

Team formation happens Friday night. It is analog and visible by design. This is a deliberate choice, not a limitation. Digital tools like Slack polls, Google Forms, and online voting create distance and ambiguity. They let people hide behind screens and avoid the social risk of committing publicly. Analog voting forces movement, conversation, and commitment. People must stand up, walk across a room, talk, and declare what they want to work on. That physical act of commitment changes the psychological dynamics of the team that forms.

The step-by-step process

• Wall posting. Before pitches begin, each idea gets a large wall sheet with four sections: the idea name, the target user, the pain point, and a ‘we need’ section listing the roles the team is looking for. These sheets stay on the wall all night and serve as the focal point for conversations during the walkabout. Use thick markers and large lettering so people can read these from across the room.

• Pitches. Sixty seconds each. Strictly enforced. The pitch is not a sales job. It is a problem statement and a request for help: ‘This is the problem. These are the people affected. This is what we do not know yet. I need people who can help with X, Y, and Z.’ The timer is visible. When sixty seconds are up, the microphone moves. No exceptions. Strict time enforcement signals that the event respects everyone’s attention.

• Visible voting. After all pitches, participants receive three to four sticker dots. They walk to the wall and place stickers on the sheets for problems they would work on. Not the most polished pitch. Not the person they liked most. The problem they believe matters. This creates a public heat map that the facilitators use to guide the next phase.

• Walkabout. Idea leads stand by their wall sheets and recruit actively. Participants circulate, ask questions, and evaluate which team they can contribute to. Facilitators circulate too, keeping a running inventory of team sizes, missing roles, and technical capacity distribution. This phase should last at least 30 to 45 minutes. Do not rush it. The quality of the conversations here determines the quality of the teams that form.

• Facilitator brokering. This is the active management phase. Facilitators are not passive observers. They are matching talent to need. ‘Team A has three engineers and no designer. Team B has a designer looking for a team. Let me introduce you.’ They are also watching for ideas that did not attract enough interest and proactively helping those pitchers find teams to join.

• Lock-in. Everyone commits to a team. No one leaves undecided. If an idea did not gain enough traction, those participants join other teams. Frame this positively: ‘Your idea matters, and the skills you bring will make another team stronger.’

The Persuasion Test

An idea that wins the vote but fails to recruit a balanced team of usually at least three to four people does not move forward. The pitcher joins another team. This is intentional design, not failure. It teaches a specific lesson: ideas are worthless without the ability to coordinate others. You can have a great insight, but if you cannot convince people to work on it with you, it does not happen. That is not sad. That is how the real world works. The pitch won the vote. But the follow-through did not. The test forces pitchers to learn that execution and persuasion matter as much as problem identification.

Team size: why the number matters

Team size is not a preference. It is a structural decision that determines whether people contribute or spectate. For an event with 50 people here are some team sizing guidelines:

• 1 to 2 is not allowed. This sprint is about coordination under constraint. Two people cannot practice coordination at meaningful scale. Merge or rehome. Be direct: ‘This format needs larger teams. Let’s find you a team where your skills are needed.’

• 3 is usually too few. One person ends up doing most of the work. If someone gets sick or disengages, you have a duo that cannot recover. There is not enough diversity of perspective to challenge assumptions during discovery, and the team collapses into a single point of view.

• 4 to 5 is ideal. Large enough that every person has a distinct role and the team can split for discovery while someone else preps the build environment. Small enough that nobody can hide. Every person is visible, accountable, and necessary.

• 6 is the upper bound. It works if the team is disciplined about roles. It starts to break if roles are vague, because the sixth person defaults to spectating or duplicating someone else’s work.

• 7+ requires immediate intervention. Split by hypothesis, not by drama. Two teams testing different angles of the same problem is better than one team where three people are idle. Frame the split as an opportunity: ‘You are exploring two interesting angles. What if Team A tests the consumer hypothesis and Team B tests the enterprise hypothesis?’

Team composition: why the mix matters more than the headcount

A team of five engineers will build something impressive that nobody can explain. A team of five marketers will pitch beautifully with nothing behind it. A team of five domain experts will identify the perfect problem and have no idea how to test it. The composition of each team determines what it can actually accomplish across all four phases.

Every team needs three capabilities covered. Not three job titles. Three capabilities:

• Discovery capability. Someone who can talk to strangers, ask good questions, and synthesize what they hear into actionable insight. This is often not the most technical person on the team. It is the person who listens well, follows surprise, and can summarize what a conversation revealed in two sentences. Domain experts and people with sales, research, or journalism backgrounds often excel here.

• Build capability. Someone who can turn an insight into a tangible artifact: a working prototype, a landing page, a clickable mockup, a service blueprint. This does not have to be an engineer. Designers, no-code builders, and people who are resourceful with AI tools all count. What matters is that the team can produce something testable, not just a slide deck.

• Story capability. Someone who can stand in front of judges and communicate what the team learned, what they built, and why it matters. This person synthesizes the weekend into a coherent five-minute narrative. Teams without this capability build great things and then lose in the final presentations because they cannot explain their own judgment.

Some people cover two of these. Rare individuals cover all three. But if a team is missing any one of them entirely, they will underperform in a predictable way.

What this looks like at 50 people

Fifty people means 9 to 12 pitches on Friday night, 8 to 10 teams after the walkabout, and roughly 5 people per team. Here is how the composition math plays out in practice.

Say your registration breakdown is 15 engineers and technical builders, 8 designers, 10 business or operations people, 10 domain experts, and 7 students or generalists. The lines between these categories are blurrier than they used to be. Vibe coding and AI tools mean more people register as builders than would have five years ago, and many domain experts now show up expecting to prototype their own ideas. If you let teams self-sort without intervention, you will get two teams that are all builders working on the most technically complex thing they can imagine, one team that is all business people with a beautiful pitch and nothing behind it, and three teams that happen to have a good mix and will outperform everyone else. The facilitator’s job is to make all the teams look like those last three.

During the walkabout, your facilitators should be running a live inventory. A whiteboard or clipboard with each team’s name and a rough tally of who is joining: how many builders, how many discovery-capable people, how many storytellers. When you see a team stacking one capability and missing another, that is when you broker. You are not reassigning people against their will. You are making introductions: ‘Team A is working on a healthcare problem and they do not have anyone with clinical experience. You mentioned you work in healthcare. Want me to introduce you?’

Expect to actively broker 8 to 12 people at a 50-person event. That is 15 to 25 percent of the room. If you are not moving that many people, you are probably not watching closely enough. The teams that form organically are almost never the teams that perform best. The teams that get one or two strategic additions from a facilitator are the ones that surprise everyone on Sunday.

What facilitators should watch for during team formation Three or more engineers on one team and none on another. Redistribute before teams lock in. A team with no one comfortable talking to strangers. They will skip discovery or do it poorly. Broker in someone with that skill. A team where everyone has the same background. Homogeneous teams are comfortable and produce narrow work. Gently introduce complementary perspectives. A team with one very senior person and four juniors. The senior person will default to directing instead of collaborating. Ask them to lead by asking questions, not providing answers. A team where nobody wants to present. This will become a crisis on Sunday morning. Identify it Friday night and either broker in a storyteller or coach the team early. At 50 people: keep a live count of unplaced participants. Target zero unplaced by 30 minutes after the Friday pitches.

10. The operational run-of-show

This schedule assumes a Friday 5:30 PM start and a Friday 10:00 PM close, with optional late access for teams that choose to keep working. Adapt the specific times to your venue, city, and audience, but protect the phase structure. The phases are designed to create the right conditions at the right time. Rearranging them changes the dynamics in ways that are hard to predict.

Friday: Alignment

11. Facilitator scripts

These are anchors, not teleprompter scripts. Internalize the intent and deliver them in your own voice. The room will know immediately if you are reading. What matters is the substance, not the exact words. Each script sets a frame that shapes participant behavior for the next several hours, so take the framing seriously even if you change every word.

Friday welcome (set the frame for the entire weekend) Welcome. This is a coordination sprint. Let me tell you what that means. You will not have a company on Sunday. You will have something more useful: the experience of working under real constraint with people you did not know before tonight. That experience is the outcome. The prototype is a byproduct. The rules are simple. Everyone joins a team tonight. No observers. No side projects. No working on something you brought in from outside. All work starts from zero, right here, right now. Ownership conversations (equity, IP, who owns what) are out of scope this weekend. If the question comes up, the answer is: that happens on Monday. This weekend is about learning, building, and discovering. The business conversation happens after, with better information. This room includes engineers, designers, operators, researchers, marketers, students, and people who have never built anything before. Every skill matters. If you are here to contribute, you belong here. Contribution beats credentials every single time. Your job this weekend: choose a real problem, talk to real people, build the smallest thing that proves something, and tell us what changed. That is the whole program.

Before voting In a moment you are going to vote. Here is what I want you to think about. Vote for the problems you would spend your weekend on. Not the most polished pitch. Not the loudest voice. Not your friend’s idea. The problem that, if it were solved, would matter to real people. That is the question: which problem matters?

Team lock-in (the hardest moment to facilitate well) This is the decision point. In the next fifteen minutes, every person in this room will be on a team. No exceptions. If your idea did not gain enough traction to form a team, that does not mean it was a bad idea. It means the room had different priorities tonight. You are not out. You are joining a team that needs what you bring. That is not a consolation prize. Some of the strongest contributors this weekend will be people who joined someone else’s problem and brought skills that transformed the team’s direction. Saturday morning reset (protect the discovery phase) Good morning. Today starts with discovery, not building. I know your fingers are itching to write code or design screens. Resist that impulse for a few hours. Your first job is to talk to real people outside this room who resemble your target user. Use AI to prepare your questions, research the space, sharpen your hypothesis. Then go talk to actual humans who can surprise you. The minimum bar: three real conversations, one insight that changed your direction, one assumption tested honestly. If nothing changes after your conversations, you have not listened hard enough. Discovery that confirms everything you already believed is not discovery. It is confirmation bias. After the discovery check-in at noon, you build. And what you build will be better because of what you learned this morning.

Sunday morning reset (focus on judgment, not demos) Today is about coherence. The judges are not evaluating your demo. They are not counting your features. They are not impressed by prompt cleverness or polished slides. They are evaluating your judgment. Tell them who this is for: a specific person, not a category. Tell them what you learned that you did not know on Friday. Tell them what changed in your thinking. Tell them what you deliberately cut and why. Tell them what you are going to do in the next seven days: not vaguely, but specifically. That is the presentation. If you answer those five questions well, you will be compelling. If you answer them poorly, no amount of demo polish will save you.

12. Intervention protocols

These are the situations that trip up first-time organizers. Each one is predictable, each one is manageable, and each one has a worse outcome if you wait too long to intervene. Read through these before the event and assign a specific person to own each type of intervention so there is no ambiguity about who acts.

Oversized team (7+)

Intervene early, before emotional bonds form. Large teams have a structural problem: they cannot give everyone meaningful work. Three or four people will be active and three or four will be idle. The idle members will disengage, and the team will underperform relative to its talent. Split by hypothesis: ‘You are exploring two interesting angles. What if Team A tests the consumer hypothesis and Team B tests the enterprise hypothesis?’ Frame the split as an upgrade, not a punishment. Two focused teams will always outperform one bloated team.

The Unrecruited Pitcher

A pitcher whose idea won the vote but failed to recruit a balanced team of at least three to four people must join another team. Do not let this happen silently. Name it clearly during lock-in: ‘Your idea won the vote, and that is real validation. But you need to build a team around it, and you have not been able to recruit three to four people who want to work with you. This is not because your idea is bad. It is because you did not convince people to commit their weekend to working with you. That is the skill being tested. For this sprint, you are joining Team X. You bring the problem knowledge and the passion. Your new team brings skills you do not have. You will be surprised how strong the collaboration becomes.’ Reframe this as learning, not rejection.

Undersized team (1-2)

Merge or rehome. Do not allow solo or duo teams, even if the participants are experienced. This weekend is about coordination, and two people cannot practice coordination at the scale that produces real learning. Be direct: ‘This format needs larger teams to work. Let’s find you a team where your skills are needed.’ If the solo participant pushes back, explain the reasoning: the sprint is training coordination, not individual building, and the learning only happens in a group.

Dominant participant

Pull them aside privately. Never correct someone publicly unless safety is at risk. Say: ‘You clearly have strong instincts. I’ve noticed you’re doing a lot of the talking in your team. Can I ask you to try something? For the next hour, lead by asking questions instead of giving answers. Your team will grow faster that way, and you will learn more about what they can do.’ This reframe turns the intervention into a leadership challenge rather than a criticism.

Mentor overreach

Some mentors, with the best of intentions, will start designing the solution, writing code, or steering the team toward a specific outcome. Step in lightly: ‘Let’s make sure the team owns this decision.’ If the behavior continues, have a private conversation with the mentor: ‘Your instincts are great, and I know you want to help. But the learning happens when the team figures it out themselves. Can you focus on asking questions instead of providing direction?’ Mentors who design the solution are stealing learning from the team, even when they produce a better short-term result.

Premature ownership debate

When a team starts discussing who will own the IP or how equity will be split, shut it down early with the standard language: ‘That happens on Monday.’ If it persists, pull the instigator aside: ‘I understand this matters to you. It matters to a lot of people. But this weekend is about discovery and building capability. If you try to resolve ownership now, with incomplete information, you will make worse decisions and you will poison the collaboration. Wait until Monday when you know what you actually built and who actually contributed.’ This is one of the most important interventions in the guide because premature ownership conversations are toxic to generosity, and generosity is the fuel of a good sprint.

Team that skipped discovery

Walk over during the Saturday morning block. Ask: ‘Who did you talk to this morning?’ If the answer is ‘no one yet’ or ‘we’re just about to,’ be direct: ‘You are building on assumptions right now. I know it feels productive, but you are optimizing for speed, not signal. Pause the build for ninety minutes and go talk to three people. I promise you will build something better after.’ This is a common failure mode, especially among experienced builders, and it requires active, early correction. By Saturday afternoon it is too late to redirect.

Wi-Fi or AV failure

This will happen at some point, and the test is whether it derails the event or becomes a footnote. Have a backup mobile hotspot charged and ready. For presentations, switch to offline demos, screen recordings, and verbal walkthroughs. Remind teams: ‘The judges are evaluating your judgment, not your tech stack. A clear verbal explanation with a sketch on paper can be more compelling than a live demo that crashes.’ The event does not stop because the internet does.

Interpersonal conflict within a team

Fatigue and pressure create friction. If you see a team in visible conflict, approach calmly and without taking sides. Ask: ‘It looks like you are working through a disagreement. Can I help?’ Often the conflict is about scope or direction, and what the team needs is not mediation but a framework for making the decision. Suggest: ‘What if you each take two minutes to state your position, then vote as a team?’ If the conflict is personal rather than technical, suggest a break: ‘Let’s take five minutes, get some air, and come back to this.’ In rare cases, a team member may need to be rehomed. This is better than letting one person’s behavior destroy the experience for four others.

13. Mentors

Mentors are helpers, not consultants. The distinction is critical and must be communicated explicitly. A consultant solves the problem for you. A mentor helps you get better at solving problems yourself. A consultant’s value is measured by the quality of their solution. A mentor’s value is measured by how much the team grows through the interaction.

Brief your mentors before the event, ideally in writing with a follow-up conversation. Most mentors have participated in traditional hackathons where the mentor’s job is to provide expertise. In this format, the mentor’s job is to ask the questions that the team is not asking themselves.

Mentors should

• Ask clarifying questions that expose weak assumptions. *Who exactly is the target user? Have you talked to one? What did they say?’

• Help teams find domain experts or potential users to talk to. Mentors often have networks that teams lack. The most valuable thing a mentor can do is text a friend and say: ‘I have a team here that would love ten minutes of your time.’

• Challenge vague claims with specificity. *You said this is a big market. How big? Who told you? What is the source?’ Vagueness is comfortable. Specificity is where learning happens.

• Encourage discovery when teams want to skip it. Mentors can reinforce the facilitator’s message: ‘I know you want to build. But tell me what you learned from your conversations first. What surprised you?’

• Model restraint. When a team is adding features, a mentor can ask: ‘What happens if you cut this? What would you learn from a simpler version?’

• Keep visits short. Twenty minutes per team per visit. Long mentor visits create dependency and take time from the team’s own work.

Mentors should not

• Design the solution or direct the architecture. The team’s solution should be the team’s solution, even if the mentor sees a better path.

• Write code, copy, or core deliverables. Hands-on assistance from mentors is not mentorship. It is outsourcing.

• Steer teams toward the mentor’s preferred outcome. Some mentors have portfolio theses, investment interests, or personal preferences that bias their guidance. The team’s direction should come from the team’s discovery, not the mentor’s agenda.

Mentors do not judge. This separation is non-negotiable and must be communicated to mentors before the event. A mentor who is also a judge creates perverse incentives that undermine trust.

14. Judging

Select judges with operational credibility: people who have built, shipped, and survived contact with reality. People who know the difference between a compelling pitch and a compelling process. Judges who have only evaluated from a distance, such as investors who have never operated or academics who have never shipped, will default to evaluating polish instead of judgment. You want judges who can see through the demo to the thinking underneath.

Share the rubric with judges before the event and with teams before presentations begin. This transparency is intentional. When teams know how they will be evaluated, they optimize for the right things. When judges share a rubric, their deliberation is faster and fairer.

Judging rubric

Intentional tool use: Did the team use AI and other tools to amplify their judgment rather than replace it? Did they demonstrate restraint, or did they generate everything they could and call it progress? (10%)

Team coherence: Did the team work well together? Can multiple members speak to the work? Does the presentation feel like a team effort, not a one-person show? (10%)

Next 7-day plan: Is there a credible, specific plan for what happens after Sunday? Names, actions, and timelines; not vague aspirations. (15%)

What judges should explicitly ignore

• Feature count or technical complexity for its own sake. More features usually means less judgment.

• AI spectacle. Everyone used AI. That is not interesting. What is interesting is whether the team used it to think better or to avoid thinking.

• Demo theater without supporting evidence. A live demo that crashes but comes with strong reasoning should outscore a polished demo with no evidence.

15. Sponsorship and integrity

Good sponsors make events better. They get real visibility with people who are actively building, and the community gets the funding and resources to run an event worth attending. That exchange works when there is a clear line between support and direction. Sponsors fund the event and are genuinely welcomed for it. But the programming, the stage, and the decision-making belong to the community.

• Sponsor remarks are brief: sixty seconds, maximum. Thank the community, state your support, sit down. Anything longer becomes a pitch, and pitches erode trust. Brief the sponsor on this expectation before the event so there are no surprises on stage.

• Workshops must teach, not sell. * If a sponsor runs a workshop or demo during the event, it must deliver genuine learning value independent of their product. The test: would this workshop be useful to someone who will never buy the sponsor’s product? If not, it is a sales pitch disguised as content.

• No paid keynotes. Stage time is earned by contribution to the community, not purchased. When sponsors buy keynotes, the implicit message is that money buys credibility. That message undermines everything the sprint is designed to teach.

• Sponsor prizes follow the prize policy. No cash, no ‘free consulting’ that is lead generation in disguise. Resource-based prizes only.

Share these expectations with sponsors before they commit and send them in writing as part of the sponsorship agreement. Good sponsors appreciate the clarity.

Ecosystem Density metrics

Give institutional partners specific things to measure instead of just restricting their access. Measure these three dimensions:

• New Collaborations. How many people met new partners they will work with after the weekend? In your post-sprint survey, ask: ‘Did you make a connection this weekend you will pursue further?’ This reveals whether the sprint is functioning as a coordination mechanism.

• Judgment Density. How many participants learned to kill a bad idea quickly based on evidence? Ask: ‘Did you learn something this weekend that changed what you believe is worth pursuing?’ Teams that improved their judgment, even if they decided their original idea was wrong, have grown.

• Capability Map. Where is the local talent pool strong or weak? After each sprint, analyze the cohort composition by skill and background. Which disciplines are overrepresented? Which are invisible? This reveals gaps in the local ecosystem that future recruiting can address.

16. Prizes

Prize design shapes participant behavior more than most organizers realize. Cash prizes attract people who optimize for winning. Resource prizes attract people who want to keep going. Choose your prizes based on the behavior you want to incentivize.

Offer

• Cloud credits (AWS, GCP, Azure, Vercel)

• Coworking or workspace access for 1-3 months

• Tooling and software licenses

• Facilitated introductions to relevant operators, advisors, or potential users (offered, not forced)

• A featured spot at a follow-up community event to share progress

Avoid

• Cash in any form. It changes the dynamics of the entire weekend.

• ‘Free consulting’ prizes that are lead generation in disguise.

• Prizes that require ongoing engagement with a sponsor’s service or product.

17. Safety, conduct, and professionalism

Publish a code of conduct before registration opens. Make it operational, not decorative. A code of conduct that exists only on a website and is never referenced during the event is theater. A code of conduct that names a real person, provides a real phone number, and is mentioned in the welcome remarks is infrastructure.

• Name the person who receives reports. Do not say ‘contact the organizers.’ Say ‘Contact Jamie at 555-0123 or come find them; they are wearing the red lanyard.’ A named person with a direct line is credible. A generic email is not. Assign this to your Community Lead or Operations Lead, not the Event Lead, because the Event Lead may be the subject of the report.

• Provide a quiet space. Identify a room or area where someone can step away, decompress, or have a private conversation. A weekend sprint is intense, and some people will need a break from the noise and pressure. Label this space clearly.

• Document incidents. Write down what happened, when, who was involved, and what action was taken. Do this during or immediately after the incident. Memory degrades fast, and if a situation escalates later, you will need an accurate record.

• Debrief after the event. Review any incidents with the organizing team within 48 hours. Identify what worked, what did not, and what you would do differently. This review feeds into the iteration loop (Section 21) and makes the next event safer.

18. Operations that matter

Operational details are not glamorous, but they determine whether people can actually do their best work. Bad Wi-Fi, no coffee, and dead laptop batteries are not minor inconveniences at a sprint event; they are active obstacles to performance. Treat logistics as infrastructure for human output.

• Wi-Fi must handle the full room simultaneously. Not just in theory. Test it under realistic load before the event if possible. Have a backup mobile hotspot with a separate network name, charged and ready.

• AV should be set up and tested before doors open. Microphones, projectors, adapters (USB-C, HDMI, DisplayPort). Have backups for each. Nothing kills presentation energy faster than ten minutes of ‘can someone help me connect my laptop.’

• Coffee, water, and power strips should be abundant and always accessible. Place power strips under every table. Keep water and coffee stations stocked at all times. If people have to go looking for caffeine or an outlet, you have created a distraction that pulls them out of flow.

• Contingency budget for food accommodations. Someone will have a severe allergy. Someone will be on a restrictive diet. Have a plan and a budget for handling these gracefully. Being told ‘there’s nothing here you can eat’ is a fast track to disengagement.

• Distribute shirts on Friday evening. Shared identity creates belonging. A shirt handed to someone when they walk in says ‘you are part of this’ before a single word has been spoken on stage.

• **Use a consistent convening cue. **A specific song, bell, or clap pattern that the room learns to respond to. By Saturday afternoon, you should be able to reconvene the room in under sixty seconds without raising your voice.

19. After the sprint

The sprint does not end on Sunday afternoon. The value of the weekend compounds if you follow through and evaporates if you do not. Most organizers underinvest in what happens after the event. Do not be most organizers. The follow-through is where community gets built. The sprint is just the catalyst.

Within 72 hours

The window for capturing energy and momentum after a sprint is narrow. By Wednesday, people are back in their normal routines and the weekend feels distant. Move fast.

• Send a recap to all participants. Include highlights, photos, and a summary of what each team built and learned. Make it specific rather than generic. People want to see their own experience reflected, not a press release.

• Share an opt-in contact sheet. Create a shared document where participants can add their name, email, and skills if they want to stay connected. Make it opt-in, not opt-out. Respect privacy.

• Announce the next gathering. Even if details are vague, a date on the calendar maintains momentum. ‘We will host an alumni meetup on [date]. Details to follow.’ A community without a next event is a community that is already fading.

• Send a brief survey. Five questions maximum. What worked? What did not? What would you change? Would you come back? Would you recommend this to a friend? This data feeds the iteration loop (Section 21).

Within 30 days

• Host an alumni meetup. Casual, low-stakes, focused on what happened since the sprint. Which teams kept going? What did they learn? What died, and why? These stories are as valuable as the sprint itself because they show participants what long-term building actually looks like.

• Invite team updates. Give teams a lightweight format to share progress: a two-minute update at the meetup, or a brief written summary. Celebrate the teams that kept going and the teams that decided to stop. Both outcomes are valid and instructive.

• Connect teams with resources. *During the sprint, teams identified specific needs: a domain expert, a potential first customer, a tool they could not access. Use your network and your sponsors’ networks to make those connections.

• Begin planning the next event. Use what you learned from this sprint: the survey data, the organizer debrief, and the patterns you observed. Use these insights to improve the next one. This is where the iteration loop begins.

The sprint is a catalytic event. The community is the ongoing reaction. Invest in the reaction, not just the catalyst.

20. The organizer retrospective

Every sprint teaches you something about your community, your format, and yourself as an organizer. But that learning only happens if you create a structured space to capture those lessons. The retrospective is the mechanism that transforms a single event into an improving series.

Hold the organizer retrospective within one week of the event, while memories are fresh. Include the full organizing team. Block 90 minutes. Use the following structure:

What worked and why

Go beyond ‘people liked the food.’ Ask: what specific decisions or design choices produced the outcomes we wanted? What caused the moments where the room felt most alive? What did participants mention in their feedback that we should protect in future events?

What broke and when

Be specific and honest. Where did the schedule slip? Which interventions came too late? Where did the energy drop and what was the cause? Which teams struggled, and could we have predicted it from the team formation? Which operational failures created friction?

What we would change

This is the most important section. For each problem identified, propose a specific change: a different process, a different timing, a different assignment. Do not leave this section as a list of complaints. Every problem should have a proposed solution, even if it is experimental.

What we learned about our community

This is the insight that most organizers miss. Each sprint reveals something about your local ecosystem: which skills are abundant and which are scarce, which industries are well-represented and which are invisible, which kinds of problems your community gravitates toward, how much appetite there is for discovery versus building. This information is strategic. It should shape your recruitment, your partnerships, and your programming for the next event.

The retrospective output Capture the retrospective in a written document and share it with the full organizing team. If you are comfortable, share a summary with participants too. This demonstrates that you take feedback seriously and models the same honest self-assessment you ask of teams during the sprint. Store this document where the next organizing team (including future you) can find it. A retrospective that is not accessible when planning the next event is a retrospective that was wasted.

21. The iteration loop

A guide that does not improve from use is a document. A guide that learns from every sprint is infrastructure.

This guide is designed to be forked, adapted, and improved. But adaptation without structure produces drift, not improvement. What follows is a lightweight system for making this guide better with every sprint, whether you run it once or twenty times and whether you run it alone or as part of a network of organizers across cities.

The feedback loop for a single organizer

After each sprint, update your local copy of the guide based on what you learned. Use the organizer retrospective (Section 19) as the source. For each change, note what you changed, why you changed it, and what evidence prompted the change. Over time, your local copy becomes a customized playbook tuned to your specific community, venue, and participant base.

Suggested cadence:

• After Sprint 1: Focus your revisions on logistics and scheduling. Adjust timing, food, AV, and operational details based on what actually happened versus what you planned.

• After Sprint 2: Revise the facilitation and intervention protocols. By the second sprint, you will have a much better sense of which interventions you actually needed, which you anticipated but did not use, and which you needed but had not planned for.

• After Sprint 3+: Begin revising the philosophy and structure sections. After three events, you will have enough pattern data to evaluate whether the four-phase model, the discovery requirements, and the judging criteria are producing the outcomes you want.

The feedback loop for a community of organizers

If multiple organizers in different cities are running sprints from this guide, the potential for collective learning is enormous. But that learning only happens if there is a mechanism for sharing. Here is a lightweight approach that does not require centralized infrastructure:

• Maintain a shared changelog. Each organizer who makes a significant change to their local copy posts a brief description of the change and the reasoning. This can live in a shared document, a group chat, or a simple GitHub repository.

• Quarterly sync. Once per quarter, organizers who are using the guide meet (in person or virtually) for 60 to 90 minutes. Each person shares: what they changed, what worked, and what failed. The group identifies changes that are likely to be universal versus local.

• Annual revision. At least once per year, a volunteer synthesizes the changelog and the quarterly sync notes into a revised version of the guide. This becomes the new baseline that new organizers start from.

This system is deliberately low-overhead. It requires no special tools, no formal governance, and no dedicated staff. It works because it mirrors the sprint itself: structured enough to produce outcomes, lightweight enough to actually happen.

What to measure over time

Improvement requires measurement, but measurement should serve learning, not bureaucracy. Track a small number of metrics consistently:

• Participant retention rate. What percentage of Friday attendees are still present for Sunday presentations? This is the single best proxy for event quality. If people are leaving, something is broken.

• Discovery compliance. What percentage of teams completed the minimum discovery standard (three conversations, one insight that changed direction)? If this number is low, your facilitation of the discovery phase needs work.

• Cohort balance. What was the discipline breakdown of your participants? How did it compare to your target? Track this over time to see whether your recruitment is improving.

• 30-day follow-through. How many teams took at least one concrete action in the seven days after the sprint? How many attended the alumni meetup? This measures whether the sprint is producing lasting momentum or just weekend energy.

Track these metrics for every sprint. Plot them over time. Look for trends. A sprint format that is not improving is a sprint format that is slowly degrading, because the world around it is changing even if the format is not.

A note on versioning When you fork this guide, add a version number and your city name. Example: The Weekend Sprint v2.1, Austin. This makes it easy for other organizers to see how far your copy has evolved from the baseline and to trace the lineage of specific changes. When you contribute a change back to the shared changelog, reference the specific section and the version number. This is not about perfectionism. It is about making collective learning possible.

22. The one-line test of success

If a full participant leaves more capable, more connected, and more honest about what matters, the sprint succeeded.

And if the next sprint is better than this one because of what you learned, the guide succeeded too.

Appendix A: Quick-start checklist

Print this. Carry it during the event. Check items off as you go.

Friday before doors open

• Venue walkthrough: test projector, mic, Wi-Fi, breakout rooms, bathrooms labeled

• Food delivery confirmed for Friday evening

• Materials staged: large wall sheets, thick markers, name tags, voting stickers, signage

• Judge packets printed: rubric, scoring sheets, pens

• Shirts sorted by size and ready for distribution at check-in

• Backup Wi-Fi hotspot charged and tested

• All facilitators briefed on run-of-show and intervention protocols

Friday evening (Alignment)

• Greeters at the door; shirts and name tags distributed on arrival

• Welcome talk delivered: rules, expectations, format (10-15 min max)

• Pitches: 60 seconds each, strict timer, wall sheets posted immediately

• Voting: stickers distributed, participants walk the wall

• Walkabout: 30-45 minutes; facilitators brokering talent across teams

• Deploy reset tactic: hydration, snack, brief reconvene, one next action per team

• Walk every team: ‘What is the one thing you are doing in the next 90 minutes?’

• Watch for interpersonal tension; intervene early if needed

Sunday (Coherence)

• Morning reset: five presentation questions, judgment over features

• Pitch coaching available 10-11 AM: help teams cut, not add

• Presentation order drawn randomly, announced 30 minutes before

• AV tested; display adapters ready; timer visible

Appendix B: Participant briefing

Send this to participants before the event. It sets expectations and prepares them to contribute from the moment they arrive.

What this event is

This is a weekend coordination sprint. You will form a team with people you have not met, talk to real humans about a real problem, build the smallest thing that tests your hypothesis, and present what you learned. Most weekend sprint projects do not continue after the event. That is expected. The lasting value is in the people you work with, the discovery skills you develop, and the connections you make. Those compound long after the prototype is forgotten.

What to come ready for

Real work with real people under real constraint. You will talk to strangers outside the building about problems they actually have. You will make hard tradeoff decisions with teammates you just met. You will cut features you love because the evidence does not support them. You will stand up Sunday and explain your thinking to people who will push back. Come if you want to be challenged. The weekend rewards honesty and effort, not polish.

What to expect each day

**Friday evening: **You will hear short problem pitches, vote on the ones that matter to you, form a team, and define your target user, your critical assumption, and your plan for testing it Saturday morning.

**Saturday: **Your morning is discovery: talking to real people outside the room who resemble your target user. Your afternoon is building the smallest meaningful prototype or artifact. Expect an energy dip around 2 PM. Push through it.

**Sunday: **You will refine your story, rehearse briefly, and present to judges in five minutes. Judges evaluate your judgment: what you learned, what you cut, and what happens next. They do not evaluate your demo polish.

What to bring

• Your laptop and charger

• An open mind; you may be wrong about what people need, and that is the point

• Willingness to talk to strangers; you will spend Saturday morning doing this

• A problem you care about, or the willingness to join someone else’s

• Comfortable shoes; you will do more walking than you expect

The rules

• Start from zero. No prebuilt work. Everything begins at the event.

• Join a team. No observers, no solo projects. Everyone contributes on a team.

• Monday is for ownership. Equity and business conversations happen after the sprint, not during.

• Use AI for everything except evidence. AI is part of the workflow. Use it to research, prototype, write, and build. But when it comes to validating your idea, only real human conversations count.

How to prepare

Think about problems you actually care about. Don’t focus on problems that sound impressive; instead consider problems you have seen affect real people. If you are a domain expert, be ready to contribute your knowledge without dominating. If you are new to building, be ready to ask questions. The best discovery conversations often come from people who are genuinely curious rather than pattern-matching from experience. Show up Friday at the start time ready to engage.
